“We’ve heard that our competitors are using AI to personalize customer experiences and it’s driving significant engagement. What should our AI strategy be?” This question, posed by a marketing director during a project kickoff meeting, has become increasingly common in my consulting practice. Within minutes, other stakeholders were chiming in with their own AI aspirations—from automating document processing to optimizing supply chain operations.

As a senior technologist who has guided dozens of organizations through their AI journeys, I’ve witnessed this scenario play out countless times. What typically follows is either a scatter-shot approach to AI implementation that fails to deliver coherent value, or analysis paralysis as teams struggle to prioritize use cases. The truth is that while AI offers transformative potential across virtually every business function, harnessing it requires thoughtful preparation.

The Foundation: Preparing Your Organization for AI Success

A few months ago, I was consulting with a global retailer eager to implement AI-driven demand forecasting. When I asked about their data readiness, the CIO confidently assured me they had “mountains of data.” What we discovered, however, was that while they indeed had vast data stores, the quality, accessibility, and governance of that data would not support reliable AI models without significant preparation work.

This scenario illustrates why proper groundwork is non-negotiable for AI success. Let’s explore what this preparation entails.

Business Requirements with an AI Twist

Traditional software requirements don’t translate well to AI projects. When working with a healthcare provider on a patient readmission prediction system, we struggled until we shifted from feature-oriented requirements (“The system should display risk scores”) to outcome-oriented specifications (“The system should identify high-risk patients with at least 80% precision”).

For your AI initiatives, start with a clearly defined business problem—whether it’s automating manual processes, predicting customer churn, or enhancing personalization. The more specific, the better. Define KPIs and success criteria early, articulating both what you expect the AI to achieve and how you’ll measure its performance.

Remember that AI systems deal in probabilities, not certainties. Your requirements need to reflect this reality by establishing acceptable performance thresholds. Additionally, consider explainability requirements upfront—will stakeholders need to understand how the AI reached its conclusions, or is performance the only concern?

Data: The Lifeblood of AI

“My model isn’t working,” a frustrated data scientist once told me during a project review. After investigation, we discovered the issue wasn’t with his sophisticated algorithm but with the data feeding it—incomplete records, inconsistent labeling, and hidden biases had rendered the output unreliable.

Before embarking on an AI project, conduct a thorough data readiness assessment covering:

  • Quality and completeness: Are there gaps, inconsistencies, or errors in your data?
  • Accessibility: Can you efficiently access the data needed across organizational silos?
  • Representativeness: Does your data accurately represent the real-world scenarios the AI will encounter?
  • Compliance: Have you addressed privacy, security, and regulatory requirements?

For a telecommunications client, we created a “data readiness scorecard” that assessed each potential AI use case against these factors before greenlighting development. This simple step eliminated wasted effort on projects doomed by data limitations.

Technology: Building Your AI Stack

Selecting the right technology stack for AI is like choosing construction materials for a building—it must align with your specific needs, available expertise, and long-term plans.

A financial services client I worked with initially opted for an on-premises AI infrastructure, driven by data sovereignty concerns. Six months in, they were struggling with scalability limitations during model training. We helped them transition to a hybrid architecture that kept sensitive data on-premises while leveraging cloud resources for compute-intensive training—a solution that would have been far easier to implement from the start.

Consider these factors when building your AI technology foundation:

  • Will you develop in the cloud (AWS SageMaker, Azure ML, Google Vertex AI) or on-premises?
  • Do you need specialized hardware like GPUs or TPUs for training?
  • What MLOps tools will support your model lifecycle—from development through deployment and monitoring?
  • How will AI components integrate with existing systems?

Assembling Your AI Team

“We hired three data scientists, but nothing’s getting into production,” lamented the SVP of Digital at a manufacturing company. The missing piece? They lacked ML engineers to operationalize models and domain experts to ensure the models addressed the right business problems.

Successful AI implementation requires a diverse team with complementary skills:

Data scientists can build sophisticated models, but they need data engineers to prepare and manage data pipelines. ML engineers turn promising models into production systems, while domain experts provide critical business context. Project managers with AI experience help navigate the unique challenges these projects present.

Assess your organization’s current capabilities against required skills and develop a strategy to bridge gaps through hiring, training, or partnerships. For many organizations, starting with a hybrid team of internal and external experts provides the fastest path to success while building internal capabilities.

Preparation may not be the most exciting part of an AI journey, but it is unquestionably the most important. Organizations that invest time in aligning business requirements, ensuring data readiness, selecting appropriate technology, and assembling the right team significantly increase their odds of AI success.
